If you balance the three team pools then you're not very likely to have three teams going 1 and 1. Even then it should be point differential even though I support less points given up. Another thing the Coach could've done is make 2 different divisions that don't play each other. One weak division and one strong division. Each team plays everyone in their division. This is what many tournaments are currently doing so the games are more competitive and less big blow outs.

: Another solution is to have the 12 teams play each other so you get 6 winners who go to a 8 team bracket along with 2 designated losers . The other 4 teams would play each other in consolation games which you can basically set up to give 3 competitive games. Then the 8 play a traditional bracket over the course of the 3 days
